The Defining Moment: The Straw That Stirs The Drink Of Motivational Leadership (Part Two)

In Part One, I described the importance of establishing deep, human connections with people you lead. I said there were three ways to do that, by communicating information, by making sense, and by having your experience become their experiences. By far, the most important and most effective way, is the latter.

Now I’ll show you how to make that happen by developing and communicating a defining moment.

Write down three to five of your EXPERIENCES that made a strong impression on you. Describe each in a few sentences or paragraphs. That’s it. Do no more. The important thing now is to deliberately walk through the sequence of defining-moment development. It’s easy to get off track, but once you take the trouble to go through the process, you’ll have it for life.

For instance, an experience that defines much of what I do in leadership happened when my father lay on his deathbed. He and I had struggled for years over conflicting views of my career path, but when he got cancer, the terrible disease led to a healing in our relationship, and for the first time in years, we were able to talk with affection and no recriminations. During a long discussion one afternoon a few weeks before he died, I told him that I felt I had run out of opportunities in my life.

His thin hand, which had been so broad until he became ill (He came from a family of hulking carpenters.) closed around mine, and he said, “Brent, how can you say that? Everyone has opportunities all the time. Look at me. Even me, here, on this bed even I have opportunities!”

I didn’t think much about what he said until after he died, and then his words kept coming back to me. Sort of breaking open in my mind like psychological time-release capsules and releasing bits of understanding. I came to understand what he really meant. And I took that understanding into my life and work.

Since then, I have never lacked for opportunities simply because my father had me see that opportunities are never lacking nor have I allowed the leaders I’ve worked with to lack opportunities.

“Even I have opportunities” is a defining moment, an experience, one that led to profound awareness and purposeful action not for my sake, but for the sake of the leaders I’m consulting with. For the defining moment’s purpose is not to illuminate what you can do, but what they can do.

Now that you’ve written down some defining experiences, you can begin to change them into defining moments. The experience is the raw material; the defining moment is the instrument, shaped from the raw experience, that enables you to reach into the hearts of the people you speak to and motivate them to take action to get results.

1. Select an audience to speak to. It can be one person or many. It can be someone at work, in your family, or in your social circle. This should be an important interaction. You don’t simply want to communicate but to have a communion with the audience.

Don’t expect the defining moment to automatically generate that communion. Often, it simply marks a small step you’re taking in that direction. But that step is the very core of the right beginning.

2. Identify the needs of the audience. This is absolutely crucial to using the defining moment. The defining moment is all about human relationships, and you cannot have a rich relationship with someone unless and until you understand their needs.

3. Once you’ve chosen an audience and identified their needs, go back and select one of the EXPERIENCES you wrote about.

At this point, don’t try to connect that experience to what you are going to say to your audience. We’ll make that connection later. Many speakers try prematurely to make the connection. In doing so, they short-circuit the power of the defining moment. Hold off on making the connection until we’ve gone through a few more steps.

4. Take each experience and identify the physical facts that gave you the emotion. In my father’s case, it was his hand squeezing mine and his smile and gentle words, “… even I have opportunities.”

5. Have the experience be a solution to the needs of your audience. That solution lies in the lesson the defining moment teaches.

Here is the secret: The defining moment exists not for you to point out what you did, but for you to point out what the audience can do. In other words, your defining moment must become their defining moment. If it doesn’t become their defining moment, it doesn’t work.

Take, for example, my defining moment with my father. All the leaders I’ve worked with need to get more results than they’re presently getting. In fact, the leader who is satisfied with the results he or she is getting doesn’t need my help. My methods are not for the satisfied leader. To an audience that needs to get more results, I talk about opportunity, the opportunity to get results. Results are limitless!

When I talk to audiences about such opportunities, I use that defining moment. I say, “What I’m about to tell you isn’t so much about me as it is about you and the unlimited opportunities to get results.” That introduction is vital. It confirms that our interaction is about them and not about me. When my father’s words resonate with their deepest needs, the defining moment works. Otherwise, it’s a waste of their time.

6. Speak to your audience about your defining moment. Make sure it holds a solution to their needs. Don’t have your defining moment stick out awkwardly in your interaction. Have it be a spontaneous, seamless communication said in a natural, relaxed way.

As a leader, you do nothing more important than get results. And the best way for you to get results is not to have people respond to your orders but to motivate them to be your ardent cause leaders. We never know how good we are as leaders unless we are motivating people to be better than they think they are. The defining moment goes a long way in helping make that motivation possible.

Leadership Prep

So you want to be a leader? Or you want to be a better leader? It can be done, you know. No matter where you are in your leadership journey, you CAN move forward. You CAN lead better. You CAN lead more people. You CAN lead your organization to higher ground.

Yes, you CAN!

But let me tell you this: You won’t do it via osmosis! It won’t just “happen.” Growing in your leadership is not something that comes from the fairy godmother of leadership. You can’t touch the hem of Jack Welch’s garment and become “Super-Leader!” Oh, that it were that easy!

So what does it take?

Time.

Experience.

Training.

Hard Knocks.

A Mentor.

Discipline.

And a few others.

But let’s start at the very beginning. You want to be a leader. That’s good. You want to be a better leader. That’s good too. But what comes first? Preparation. Leadership Prep. What is it? What needs to happen in order to get yourself ready to become a leader? As you get ready for 2002 and you want to take the next step in your leadership, take these last days of November and go through a little reflection on Leadership Prep.

Before you become the leader you want to be:

Count the cost. Leadership is hard. There will be times that you say, “Leadership isn’t worth it. These people are crazy and I don’t deserve this.” It is true. You don’t deserve it. But you choose it. You choose it because you want to lead people. You want to improve their lives. You see the higher ground that they cannot see and you desire to take them there. It will take time. It will take money. It will sap your strength and energy. Count the cost, my friend. Leadership is not for the weak and timid. Yes, the rewards are great, but so are the sacrifices. Prep yourself for the cost of leadership.

Assess your strengths and weaknesses. Too many people dive into trying to lead and end up dying out because they were not honest with themselves about their strengths and weaknesses. They get going and realize that they should have strengthened themselves in certain areas because now it is killing their ability to lead. If you know your strengths, then you can focus yourself on them and allow yourself to be successful through them. If you are aware of your weaknesses you will be able to stay away from them, or hire to cover them, and thus allow yourself to become even more successful as a leader. So prep yourself by becoming exceedingly clear on your strengths and weaknesses.

Settle in for the marathon, not the sprint. Very few - I mean VERY few - people get big leadership assignments at early ages. And when they do, even fewer of the few see things happen fast in their leadership. No, usually things happen slowly. Why do we think they will happen fast then? Because those are the only stories we hear on TV and read about in magazines. “Twenty-five year old starts business that grows to $20 million a year in sales in JUST TWO YEARS,” Sells a lot better than “Forty-five year old works hard for twenty years and builds lasting business that makes a difference in her community.” Right? Right. So, unless you are one of the chosen few, you will need to prep for a marathon, not a sprint. This is both a mental and emotional adjustment that needs to be made. Prep for the long haul!

Develop a learning attitude. You have perhaps heard it said, “Leaders are readers.” It is true. Even more so, leaders are learners. I don’t know any leader who has attained any level of leadership who doesn’t keep him or herself on the edge of learning. One of my mentors runs a company that you would all know by name - in fact, you probably used one of their products today, no matter where you live in the world - that does billions of dollars a year in revenue (Yes, with a “b”) and he still takes time each year to go to a school of leadership! He is already a tremendously successful leader yet he is still working on it! THAT is a learning attitude! If you want to lead, prep yourself for it by developing a learning attitude.

Acquire a love for people. In reality, we do not lead organizations or businesses. No, we lead people. We are successful if we know how to lead people. People are the name of the game. And the best way to become a leader of people is to love people. Others can tell instinctually whether or not we love them and have their best interests at heart. If they do not know that we care for them they will not follow. Leadership is the art of directing people who we care for and desire to help. In other words, we love people. If you have an issue with people, chances are you are not ready to lead them. To prep yourself for leadership, acquire a love for people. I can’t begin to tell you how many times I felt discouraged, and doubted my own abilities when I started writing. A couple of times, I almost had myself convinced my writing was inadequate, that no one would benefit from what I wrote, and that no one would ever buy it. At this critical point, I stopped and visualized how I would feel when my published book helped people realize their dreams. The satisfaction of knowing I was able to help other people motivated me. I was also inspired by the freedom and ability to be able to write. Developing effective writing skills has been a life long goal, and one with which I have struggled for years. For me, to be a successful author would give me great satisfaction.

When you feel discouraged, stop, step back, and think about why you originally set your goal. Remind yourself of the significant difference attaining your desires will make in your life. Then, move forward with an “I can do it!”attitude.

Another way I found helpful to keep self-doubts at bay was to talk to my best friend about my feelings. This is a person with whom I had shared my goals, a person who encouraged and supported me when I felt discouraged. Just talking to my friend about my concerns motivated me to keep going. Once you set your goals, share them with someone who will support you, and who will be there when you need to talk.

And, of course, what has always helped me has been to read inspirational books, or motivational quotes. Reading about the author of the quote inspired me. After reading about how many of them overcame great odds or obstacles before they were successful, I knew if they could do it, I could to.

Don’t let you, defeat you. You will have enough challenges along the way without engaging in self-defeating thoughts. Be persistent, be determined, be dedicated, and be a winner. Dwight D. Eisenhower once said: “Accomplishments will prove to be a journey, not a destination.”

You can accomplish whatever your mind can see!

My sales rep at this bandwidth provider (who will remain nameless here) of course was happy to recommend a bigger and far more costly solution: ds3 bandwidth (T3 line) with a capacity of 45 mb. This is surely enough taking our envisioned growth into consideration, it was perhaps even way too much. And monthly cost was in the higher 4 digit figures, something my boss wasn’t too happy with of course.

I found something that sounded too good to be true. A new technology (or at least new to me) that can deliver internet access via an Ethernet port over plain old telephone lines, Ethernet over Copper. The pricing was superb; we were able to get a 10 meg port for less than a 3mb bonded t-1!

Another main advantage of carrier ethernet is that it is very scalable. It is possible to add bandwidth by simply ordering more, in small incremental steps, even all the way up to a gigabit Ethernet circuit.

Be sure to shop around with several providers and make sure you are aware of new technologies (or use a telecommunications consultant that is).
